TL;DR
Activate turns healthy habits into rewards, but onboarding leaked users and progress never felt celebrated. I redesigned onboarding into short, encouraging moments and built a playful visual system with celebratory states — an experience friendly enough for any age group.
+27% onboarding completion
+15% week-4 retention
Celebration system adopted as the app’s signature

The Problem
Habit apps live or die on the first week. Activate’s onboarding asked for too much too early — goals, permissions, preferences — before showing any value. Constraints: a small team, an existing points economy we couldn’t rebalance, and a brand that needed to stay warm rather than gamified-aggressive.

My Role
I owned onboarding, the celebration system, and the refreshed visual language. A second designer owned the rewards catalog. I was personally responsible for the one-action-per-screen structure and for deferring account creation until after first value — a call I had to defend with data.
Research & Insights
Mixpanel funnels plus weekly interviews across age groups showed where and why people quit. Insights: users abandoned at permission requests they didn’t understand; older users loved the concept but feared “doing it wrong”; and streaks motivated only when misses were forgiven.

Exploration & Design Process
I sketched three onboarding shapes: a classic form stack, a conversational flow, and a “start doing, sign up later” model. The conversational flow demoed well but tested slow. We shipped the deferred-signup model with one encouraging action per screen, iterating weekly against Maze results.

Validation & Testing
Weekly unmoderated tests plus a staged beta. I was wrong about confetti: my first celebration design fired on every action and quickly felt hollow. We reserved big moments for milestones and made daily wins quieter — delight recovered its meaning.

Final Solution & Impact
The shipped onboarding gets users to their first completed habit before asking for anything. Completion rose 27%, week-4 retention rose 15%, and the celebration language became the most-mentioned feature in store reviews.

Reflection & Credits
Next time I’d instrument emotional checkpoints, not just funnel steps — the qualitative “I did it right” moment predicted retention better than any metric. Thanks to my design partner, our PM, and the engineers who made celebration performant.
